Mortar has to be softer than the brick
Mortar is meant to be the sacrificial part of a wall. It is softer than the brick around it, so movement and moisture damage the joints first, and joints can be raked out and replaced. That is the whole logic of repointing.
Massachusetts masonry built before roughly 1900 was laid in lime mortar, which is very soft indeed, because the handmade brick of the period is soft too. Repoint that with modern Portland cement mortar and the relationship inverts: the mortar is now harder than the brick, so the brick becomes the sacrificial element. Moisture and salts are driven into the brick faces instead of the joints, and they start spalling. It is the single most common way old masonry in this state gets destroyed, and it is always done with good intentions.
How mortar should be specified
By analysis of the existing mortar, not by eye. A sample is tested for binder type and aggregate, and the replacement is matched. Any company working on genuinely old fabric should raise this before you do.
Repointing versus rebuilding
If a key scrapes mortar out but the brick is intact, that is repointing. Once faces are flaking, a brick can be rocked by hand, or the stack leans, that is rebuilding. Most Massachusetts rebuilds are confined to the section above the roofline.
Where the damage concentrates
Freeze-thaw in this state is severe, and damage clusters on the north and west faces where the sun never dries the masonry between soakings. A chimney can look entirely sound from the street and be failing on the side nobody sees.
Do not seal spalling brick
Waterproofing is for sound masonry. Applied over flaking brick it traps water behind the face and accelerates the failure. Repair first; treat afterwards.

How do I know if my chimney needs repointing?
Scrape a joint with a key. Mortar that powders or falls away has failed. Check the north and west faces particularly, and everything above the roofline.
Can repointing be done in winter here?
Not well. Mortar needs sustained temperatures above about 40°F to cure, which rules out most of the Massachusetts winter. Work done in marginal conditions fails early.
Our house is in a historic district. Does that change anything?
Yes. Commissions frequently have a view on mortar color and joint profile as well as on anything visible from the street, and approval comes before work. Ask early who is obtaining it.
What is the white staining on the brick?
Efflorescence — mineral salts carried out of the masonry by water moving through it. Harmless in itself, but proof water is getting in from somewhere above.
How long should repointing last?
Twenty to thirty years where the mortar is correctly matched. Far less if it is too hard for the brick, or if whatever was admitting water was never addressed.
